Phase Roadmap
The 5-Phase Launch System
Every successful Indian dropshipping launch follows this exact sequence. Skip a phase and you'll come back to it later — usually after losing money. Do them in order.
Phase
01
Day 1 — Foundation
Product Lock-In & Validation
You don't move forward until this is done. No exceptions.
1
Run the Product Score System
Take your chosen product through the Module 01 scoring system. Must score 65+/100 before you proceed. If it scores below 65, don't continue — go back and find a better product. One hour of scoring saves 10 hours of wasted work.
2
Confirm Supplier Availability
Before anything else — verify you can actually source this product at the margin you need. Check 3 suppliers minimum. Get prices in writing (WhatsApp message counts). Confirm COD-friendly packaging is available. If you can't source it, the rest doesn't matter.
3
Define Your One Buyer Persona
Write this down: Who is buying this? Age, location, specific problem they have, what they've already tried. Don't say "everyone." Be specific: "Priya, 28, Pune, works from home, has back pain from sitting 8 hours, tried pain patches but wants a non-medicine solution." This sentence shapes your entire ad and page.
4
Price Architecture Decision
Set three prices right now: (1) COD price — the number on your ad, should feel like an impulse. (2) Prepaid discounted price — ₹50–100 less, reduces return risk. (3) Bundle price — 2 units or with accessory, increases AOV. Never launch with just one price. Having price architecture reduces return rate by 15–25%.
⚡ Phase 1 Key Insight
90% of failed launches were decided here — not at the ad stage. A bad product passed through to launch because someone skipped scoring or didn't verify supplier margin. The 1 day you spend on Phase 1 is the most important investment in the entire launch.
🚫 Do NOT Skip This
Do not design a store before completing Phase 1. Do not talk to a supplier about bulk before completing Phase 1. Do not write ad copy before completing Phase 1. These seem like "getting ahead" — they're actually a waste of time if the product doesn't pass validation.
Phase
02
Day 2–3 — Build
Store & Page Setup
Build only what converts. No unnecessary pages. No distractions.
5
Choose the Right Platform for Speed
Fastest launch path for India:
Option A — Shopify: Best for COD + prepaid both. Use free Debut or Dawn theme. Don't customise heavily at launch — focus on copy and product page only.
Option B — Landing page only (HTML or Instamojo): Fastest to launch. Works when you're running Meta ads to one product. No distractions.
Option C — WhatsApp-first: Build a simple landing page, collect orders via WhatsApp, process manually. Zero tech friction. Ideal for first launch with under ₹500/day ad spend.

6
Build the Single Product Page (Not a Full Store)
At launch, you need ONE page that converts — not a full e-commerce store. Your product page must have in this exact order:
1. Hero headline — the buyer's problem in their words
2. Product photo or demo video (under 60 seconds)
3. Key benefits — 3 bullets max (not features)
4. Social proof — even 1–2 testimonials is enough
5. Price with COD option prominent
6. One single CTA button — "Order Now / WhatsApp Order"
7. FAQ — 4–5 questions that remove buying objections
That's it. No blog. No about page. No gallery. Just this, done well.

7
Mobile Speed Test — Non-Negotiable
Go to pagespeed.web.dev — test your page on mobile. Score must be above 70 before you run any ads. Every 1-second delay in page load = 7% drop in conversion rate. In India, 80% of traffic is mobile + many users are on 4G not WiFi. If your score is below 70: compress all images (use squoosh.app), remove unnecessary scripts, use WebP format for photos. Fix this before spending ₹1 on ads.
8
Payment Gateway — COD + UPI Setup
For COD: Shiprocket, Delhivery, or Eshipz all offer COD services. Account approval takes 24–48 hours — apply Day 1 in parallel with store building.
For prepaid: Razorpay or Cashfree — both are fast to set up (under 1 day if documents are ready). Cashfree has faster payout cycles which helps cash flow.
For WhatsApp first: Collect order details on WhatsApp + UPI QR code. Manual but zero setup time. Works for testing 5–10 orders before building full infrastructure.

9
WhatsApp Business Setup
Set up WhatsApp Business (free app). Add:
— Auto-reply for when you're offline: "Order received! We'll confirm within 2 hours."
— Quick replies: pre-saved answers to common questions (price, delivery, COD available?)
— Business catalogue: add your product with photo and price
— Business hours in profile
This is your entire customer support system for the first 30 days. Professional = more trust = lower return rate.

10
Product Photography — Minimum Viable
You don't need a professional shoot to launch. You need:
— 1 clean product photo on white/neutral background (use natural window light)
— 1 "in use" photo showing the product being used by a real person
— 1 "result" or "before/after" photo if applicable
Use your phone in good lighting. Edit with Snapseed (free). This is enough to launch. Better photos can come in week 2 once you're making money.

⚡ Phase 2 Key Insight
The biggest mistake at this stage is building too much. Every hour spent on "about us" page, color schemes, and logo tweaks is an hour not spent on the copy and speed of the product page — which is where your conversion actually lives. Launch ugly. Fix it with money from first sales.
Phase
03
Day 3–4 — Traffic
First Ads & Free Traffic
Get eyeballs before you spend big. Validate for ₹500 before spending ₹5000.
11
Free Traffic First — Always
Before spending on ads, run free traffic tests for 24 hours:
Step 1: Post your product in 5 relevant Facebook Groups (search: "[niche] India group"). Don't spam — share value + product mention.
Step 2: Send product details to 20 contacts who fit your buyer persona on WhatsApp. Ask for honest feedback + if they'd buy.
Step 3: Post a Reel/Short of your product on Instagram/YouTube with product in the caption.
If zero interest in 24 hours from free traffic → reconsider before spending on ads.

12
Micro-Test Ad — ₹300/Day
Your first Meta ad should be a MICRO-TEST, not a full campaign.
Set up 3 ad sets with SAME creative but 3 different audiences:
— Ad Set 1: Interest-based (relevant interests, 18–35, India)
— Ad Set 2: Broad (India only, no interest targeting, let Meta find buyers)
— Ad Set 3: Lookalike from your WhatsApp contact list
Budget: ₹100/day per ad set = ₹300/day total
Run for 3 days. Do NOT touch the campaign for 72 hours.
After 3 days: kill the 2 losing ad sets, scale the 1 winner.

13
The 3-Creative Rule
Never launch with 1 ad creative. Always test 3 simultaneously at same budget:
Creative A — Problem Hook: Start with the pain your product solves
Creative B — Result Hook: Start with the outcome/transformation
Creative C — Curiosity Hook: Something surprising about the product
Same audience for all 3. After 3 days, one will have lower cost-per-click. That's your winner. Put 80% of budget there. Run the loser creatives at 10% each to keep learning.

14
Instagram Organic Parallel Track
While ads run, build organic presence simultaneously:
— Post 1 Reel per day for the first 7 days (product demo, use-case, result)
— Use 5 targeted hashtags per post (not generic massive ones)
— Reply to every comment within 1 hour for the first week — this trains the algorithm
— Add a "Link in Bio" CTA to your landing page
Don't wait for organic to work — but build it in parallel. Organic traffic compounds over time and eventually reduces your dependence on paid ads.

⚡ Phase 3 Key Insight
The most common beginner mistake: spending ₹5000 on ads in the first 3 days because they're excited. The smart move is ₹300/day for 3 days = ₹900 total to find your winning audience and creative. Then scale to ₹1000+/day only on the winner. Patience in Phase 3 saves thousands.
Phase
04
Day 5–6 — Fulfillment
Order Processing & First Delivery
How you handle first orders decides your return rate for the next 30 days.
15
Order Confirmation Protocol
For every COD order — call or WhatsApp within 2 hours of order placement to confirm:
"Namaste! [Name] ji — aapka order #[X] receive hua. Confirm karna chahta tha ki [product] [price] mein chahiye? Delivery [city] mein 3–5 days mein hogi."
This one step reduces COD return rate (RTO) by 30–40%. Unconfirmed COD orders have 50–60% return rates. Confirmed orders drop to 15–20%. This call takes 90 seconds and saves you ₹150–200 in return shipping.

16
Packaging Checklist
Your packaging is your brand's first physical impression. For the first 30 orders, use this minimum checklist:
✓ Product wrapped in bubble wrap or foam
✓ Box / pouch sealed with clear tape (not brown tape if possible)
✓ Printed order slip inside (name, product, price, contact number)
✓ Handwritten "Thank you" note — takes 10 seconds, builds massive loyalty
✓ Your brand name + WhatsApp number printed/stickered on outer packaging
✓ Nothing rattling inside box when shaken
Bad packaging = low unboxing satisfaction = bad reviews = high return rate.

Shipping Partner Selection
For COD (most important):
— Shiprocket: Best integration with Shopify. Aggregates multiple couriers. COD remittance in 2–7 days.
— Delhivery Direct: Better for high-volume. Faster COD remittance.
— Shadowfax: Best for Tier 2/3 city reach. Lower weight categories.
Key numbers to know before choosing:
— COD charge per order (₹25–45 typically)
— COD remittance cycle (how fast you get cash back)
— RTO charge (what you pay when order returns)
— Delivery timeframe to your top target states

18
Post-Delivery Follow-Up System
Send a WhatsApp message 2 days after estimated delivery date:
"Namaste [Name] ji! Umeed hai aapko [Product] receive hua. Koi bhi problem ho toh seedha WhatsApp karein — hum turant help karenge 🙏"
Then 5 days after delivery:
"Hi! [Product] kaisa laga? Aapka review/photo share karein — agle order par ₹50 discount milega as thank you 😊"
This generates reviews, reduces silent-return fraud, and builds a customer list for future products.

⚡ Phase 4 Key Insight
India's #1 profitability killer for new dropshippers is RTO (Return to Origin) — COD orders that get rejected at delivery. The 90-second confirmation call in Step 15 alone is worth more than any ad optimization you'll ever do. Reduce RTO from 50% to 20% = your margins triple overnight.
Phase
05
Day 7+ — Optimise
Read Data & Scale Decision
On Day 7 — review every number. Scale, pause, or pivot. Never guess.
19
The 7-Day Scorecard
On Day 7, review these exact numbers:
Ad metrics: CTR (click-through rate) — must be above 1.5% to scale. CPL (cost per lead/click) — must be under ₹15 for profitable ads. ROAS — must be above 2× to be profitable.
Store metrics: Conversion rate — must be above 1% to continue. Average order value (AOV). Bounce rate — if above 80%, page has a problem.
Operations metrics: RTO rate — target under 25%. Delivery success rate — target above 75%. Review score — target 4+ stars.

20
Scale Decision Tree
If ROAS 3×+ and RTO under 25%: Scale ad budget by 50% every 3 days. Don't double overnight — algorithms need gradual increase.
If ROAS 2–3× and RTO under 30%: Maintain budget, optimise landing page (improve headline, add more testimonials, speed up page). Don't scale yet.
If ROAS under 2× OR RTO above 40%: Pause. Fix the specific problem. Don't keep spending on a broken system.
If zero sales after 7 days: Product or page problem. Test a new headline, new ad angle, or new product before next campaign.
21
Landing Page Conversion Fixes
If conversion rate is below 1%, check these in order:
1. Is the headline matching exactly what the ad promised? (ad-to-page message match)
2. Is the product photo showing the product being used, not just on a white background?
3. Is there a visible COD option in the CTA? Indian buyers need to see "COD Available"
4. Is the page loading in under 3 seconds on mobile?
5. Is the CTA button above the fold on mobile? (visible without scrolling)
6. Are there 3+ testimonials with real names visible on the page?
Fix each one and retest for 3 days before judging again.

22
Next Product Planning
If Product 1 is working (profitable after 7 days), start planning Product 2 immediately — but don't launch it yet.
Identify a product that is: complementary to Product 1 (can cross-sell to same customer), from your existing supplier (reduces sourcing friction), appeals to same audience (reuse your ad targeting setup).
Launch Product 2 only when Product 1 is stable and requires minimal manual work. Two unstable products running simultaneously = chaos. One stable product + one in testing = healthy business building.

⚡ Phase 5 Key Insight
Most beginners either scale too fast (on a product that isn't truly profitable yet) or don't scale at all (fear stops them even when numbers are green). The rule is simple: if ROAS is above 3× and RTO is below 25% — increase budget. If both conditions aren't met — don't touch the budget, fix the problem first.
Fast-Launch Checklist
47-Step Checklist
Every item that needs to be done before you spend ₹1 on ads. Used by scaling Indian brands. Click each item to mark done.
Product Readiness
Complete before building anything
Product scored 65+ on Module 01 scoring system
Run the full score system. Document the score. If below 65, choose a different product.
30 min
Supplier confirmed with price in writing
WhatsApp message or email from supplier confirming unit price, MOQ, and COD packaging availability.
1–2 hrs
3× pricing margin confirmed (source price × 3 = sell price viable)
Example: Source ₹150, sell ₹499. After COD fee (₹35), shipping (₹80), ad spend (₹100), your margin is ₹134. Viable? Yes.
15 min
Sample unit ordered and received
Never sell a product you haven't held in your hand. Order 2–3 samples. Test every function. Use one for product photography.
3–5 days
Buyer persona written (name, age, city, problem, what they've tried)
One paragraph. Specific. This shapes your headline, ad copy, and CTA. Don't skip this step even if it feels unnecessary.
20 min
Price architecture set (COD price / Prepaid price / Bundle price)
3 price points decided and written down. All visible on landing page at launch.
10 min
Competitor research done (3+ competitor stores reviewed)
What are they saying? What are they NOT saying? What complaints do their reviews mention? This is your differentiation brief.
45 min
COD eligibility check for target cities
Confirm your chosen shipping partner delivers COD to your top 5 target states. Some Tier 3 areas have restricted COD zones.
20 min
Store & Page Setup
Build to convert, not to impress
Platform chosen and account created (Shopify / Custom HTML / WhatsApp)
Decision made. Account active. Basic settings done (currency: INR, country: India).
30 min
Product page has clear problem-focused headline (not product name)
Bad: "Multi-Function Chopper V2 Pro". Good: "Pyaaz kaato bina aansu ke — 60 seconds mein." Headline must state the benefit or remove a pain.
30 min
Product demo video or 3 high-quality photos on page
Video above the fold outperforms photos by 2×. If no video yet — 3 photos minimum: product alone, in-use, result/outcome.
1–2 hrs
"COD Available" text visible on CTA button or right next to it
Indian buyers look for this instantly. If they don't see it — bounce rate goes up 30%. Make it unmissable.
5 min
Page loads in under 3 seconds on mobile (PageSpeed tested)
Test on pagespeed.web.dev. Score 70+. Compress all images to WebP. Remove third-party tracking scripts at launch.
1 hr
3–5 FAQs on page (answering the top objections to buying)
Standard Indian buyer FAQs: "COD available?", "Kab tak aayega?", "Return policy?", "Genuine product hai?", "Size/compatibility question."
20 min
At least 2 testimonials visible on page before launch
Get friends/family to buy at cost and review. Or use supplier-provided review content. Or screenshot verified Meesho/Amazon reviews with attribution.
30 min
WhatsApp click-to-chat button on page (sticky bottom on mobile)
Many Indian buyers want to ask one question before buying. A WhatsApp button removes that friction and converts hesitant buyers.
10 min
Trust badges visible: "100% Original", "COD Available", "Easy Returns"
These 3 badge types address India's 3 top hesitations about online shopping. Place them just above or below the CTA button.
15 min
Meta Pixel installed and verified firing on page
Install via Meta Events Manager. Verify using Meta Pixel Helper Chrome extension. Test by visiting your own page — pixel should fire "PageView".
30 min
Payments & Shipping
Money in. Orders out.
Payment gateway active (Razorpay / Cashfree / Instamojo)
Account created, KYC submitted, test transaction done. Don't launch without a working payment gateway — prepaid orders help your cash flow from Day 1.
1–2 days
COD shipping partner account active (Shiprocket / Delhivery)
Account approved and active. Test shipment created. Courier serviceability checked for your top target cities.
1–2 days
Order confirmation WhatsApp template ready
Script saved in WhatsApp Quick Replies: "Namaste [Name] ji! Order #[X] confirm hua — [Product] ₹[Price]. Delivery 3–5 days mein. Tracking ID: [ID]"
15 min
Packaging materials ready (box/pouch, bubble wrap, tape, stickers)
Have 20 units worth of packaging ready before launch. Running out of packaging after first few orders is a common beginner bottleneck.
1 day
UPI QR code set up for WhatsApp-first sales
GPay/PhonePe QR code as image saved and ready to send. For buyers who ask to pay prepaid via WhatsApp.
10 min
RTO (return) process documented
What happens when a COD order returns? Who pays return shipping? How do you update stock? Have this documented before it happens.
20 min
Inventory: minimum 30 units ready to ship
Don't go live with less than 30 units in hand. Running out of stock during an active ad campaign wastes ad spend and misses sales momentum.
2–3 days
Thank-you card or note printed for first 30 orders
"Aapka order hai to dil khush hai — agar koi problem ho toh directly WhatsApp karein" + your number. Increases loyalty, reduces review-less silent returns.
30 min
Ad Setup
Spend smart from Day 1
Meta Business Manager account active with verified payment method
Facebook Business Manager set up. Business verification done. Credit/debit card added. Ad account not restricted.
1 hr
3 ad creatives ready (Problem Hook / Result Hook / Curiosity Hook)
Three separate ad images or videos with different first-line hooks. Same offer. Testing which hook resonates most with your audience.
2 hrs
4 versions of ad copy written (matching each creative + one extra for retargeting)
Hindi/English mix preferred for Indian audiences. Copy reviewed for: clear headline, 3 benefit bullets, strong CTA, urgency or social proof element.
1 hr
Campaign objective set to Leads or Messages (not Traffic or Awareness)
Traffic campaigns send cheap clicks. Lead/Message campaigns send buying-intent clicks. Always use conversion-focused objectives from Day 1.
5 min
Starting budget: ₹100/day per ad set (3 ad sets = ₹300/day total)
Do not start at ₹1000/day. Micro-test first. ₹300/day for 3 days = ₹900 to find your winning audience/creative combination.
5 min
Audience targeting set up: Interest / Broad / Lookalike (3 separate ad sets)
Same creative, 3 audience types. After 3 days you'll know which audience converts best. Then consolidate budget on winner.
30 min
Retargeting audience created: all page visitors last 30 days
Custom audience set in Meta: people who visited your product page but didn't convert. Run a separate retargeting ad for this audience from Day 4 onwards.
15 min
UTM parameters added to all ad URLs
Add ?utm_source=facebook&utm_medium=paid&utm_campaign=launch to your landing page URLs. Tracks which ad drives which sale.
10 min
WhatsApp response template for ad leads ready
When someone DMs from the ad: immediate auto-reply with product details + price + COD confirmation. Under 2-minute response time target.
20 min
Launch Day
The final 12 items before you go live
Test order placed and completed (your own order)
Go through the entire purchase flow yourself. From ad → page → order form → confirmation. Find every friction point before your first real customer does.
20 min
Test order on mobile phone (not laptop)
Most of your customers will use mobile. Test the ENTIRE flow on your phone. Different from desktop experience in ways that matter.
10 min
All prices displaying correctly in INR ₹
Check every price on every page. COD price, prepaid price, bundle price, shipping cost — all correct.
10 min
WhatsApp Business online and ready to respond
You or your team member is available to respond to WhatsApp messages within 15 minutes during launch day. First 48 hours = critical response window.
Ongoing
Organic posts ready: 1 Instagram Reel + 1 Facebook post scheduled
Free traffic running in parallel with paid. Reel should be product demo under 30 seconds with product link in bio.
30 min
Shared in 3 relevant WhatsApp groups and 2 Facebook groups
Free distribution before spending on ads. Don't spam — share value + product. "Found something useful for [niche people] — [product link]."
15 min
Meta ad campaign published and in "Active" status
Campaign live. All 3 ad sets active. Budget confirmed. Check that ads are "In Review" or "Active" — not "Paused" or "Error".
15 min
Google Analytics or basic tracking active on landing page
Even basic GA4 tracking shows you bounce rate, time on page, and which traffic source converts. 10-minute setup, lifetime of insight.
30 min
Inventory count confirmed and written down
Know exactly how many units you can fulfill today. If ads start converting fast, you need to know when to pause or reorder.
5 min
KPI spreadsheet created: track daily orders, RTO, revenue, ad spend, ROAS
Simple Google Sheets. 5 columns. Fill in every evening. You cannot improve what you don't measure.
20 min
Reorder threshold set (e.g., reorder when stock drops to 10 units)
Know when to call your supplier. Don't wait until you're at 0 — supplier needs 2–3 days lead time at minimum.
5 min
Day 7 review calendar event set
Book 2 hours in your calendar 7 days from launch to review all numbers. This isn't optional — it's where you make the scale or kill decision.
2 min
Day-by-Day Plan
7-Day Launch Timeline
What to do on each day. No ambiguity. No "I'll figure it out later." Each day has a clear goal and clear tasks.
| Day | Phase | Tasks | Day Goal | Time Required |

10 Launch Killers
These 10 mistakes account for 80% of failed Indian dropshipping launches. Every one is avoidable. Read them now — so you never have to learn them the expensive way.
01
Mistake 01
Scaling Ad Spend Before Validating
Spending ₹2000+/day on Day 1 because the product "feels right." Without data, you're gambling — not marketing. Most beginners burn ₹10,000–20,000 before realising their page doesn't convert.
✓ The Fix
Start at ₹300/day for 3 days. Only scale after you have a 3× ROAS and confirmed orders flowing. Data first, money second.
02
Mistake 02
Skipping the Order Confirmation Call
Not calling to confirm COD orders leads to 40–60% return rates. Shipping cost ₹80 + return cost ₹80 = ₹160 wasted per unconfirmed order. On 10 unconfirmed orders, that's ₹1600 burned without a single sale.
✓ The Fix
Call or WhatsApp every COD order within 2 hours. 90 seconds per call. Drops RTO from 50% to 15–20%. Non-negotiable.
03
Mistake 03
Building a Full Store Before the First Sale
Spending 2–3 weeks building a complete multi-product store with logo, about page, Instagram feed, blog — before selling a single unit. This is procrastination dressed up as productivity.
✓ The Fix
Build one product page. Launch. Make first sale. Then improve. Ugly but live beats beautiful but imaginary every single time.
04
Mistake 04
Not Testing the Page on Mobile Before Ads
80%+ of Indian ad traffic arrives on mobile. A page that looks fine on desktop may have broken images, tiny text, missing CTA buttons, or 12-second load times on mobile. You'd never know unless you check — but your customer will.
✓ The Fix
Do the full purchase flow on your own phone before any ads. Test on Android (India's dominant OS). Fix every friction point.
05
Mistake 05
Using "Traffic" Campaign Objective
The Traffic objective optimises for clicks — it sends people most likely to click ads, not most likely to buy. You'll get 500 visitors and 0 orders and conclude "the product doesn't work" — when the problem was the campaign objective.
✓ The Fix
Always use "Leads" or "Messages" campaign objective. Optimise for the action you want — a purchase or enquiry — not just a click.
06
Mistake 06
Sourcing Without Ordering a Sample First
Ordering 100 units from a supplier you've never bought from before. The photos looked good. The product was cheap. It arrives and the quality is 40% of what was shown. Now you have 100 units of unsellable product and a lot of angry customers.
✓ The Fix
Always order 2–3 samples first. Test every function. Take your own photos. Only bulk order from suppliers whose sample passed your quality test.
07
Mistake 07
Ad Copy That Talks About Features Not Problems
"14-blade stainless steel chopper with ergonomic handle" → nobody cares. Indian buyers don't buy features — they buy solutions to their daily problems. Feature-focused ads have 2–3× higher CPL than problem-focused ads.
✓ The Fix
"Pyaaz kaato bina aansu ke — 60 seconds mein" → this sells. Lead with the problem or the emotional benefit. Feature description comes after they're already hooked.
08
Mistake 08
Changing the Ad Campaign Within First 3 Days
Seeing low sales on Day 1–2 and panicking — changing the audience, the budget, the creative, the copy. Meta's algorithm needs 3–5 days and approximately 50 events to exit the learning phase. Changing the campaign resets the learning and wastes ad spend.
✓ The Fix
Set campaign. Don't touch it for 72 hours minimum. Evaluate on Day 3 with data. Decisions made from data — not anxiety.
09
Mistake 09
No "COD Available" Visible on the Page
Majority of Indian online buyers — especially Tier 2/3 — will not buy if they can't see COD availability immediately. If it's not visible above the fold, many leave without scrolling further. This one missing element can drop conversion rates by 25–35%.
✓ The Fix
Add "COD Available" as text or badge within the first scroll. Make it prominent — not buried in FAQ. Repeat it on the CTA button: "Order Now (COD Available)".
10
Mistake 10
Launching Multiple Products Simultaneously
Trying to run 3–4 products at once "to find what works." Each product needs its own page, its own ads, its own supplier relationship, its own order processing. With limited time and budget, spreading thin means nothing works well and everything loses money.
✓ The Fix
Launch 1 product. Get it profitable. Then and only then — launch Product 2. One profitable product is worth more than 5 half-built, money-losing ones.
Launch Day Operations
Hour-by-Hour Protocol
Your launch day schedule. Follow this and you won't miss anything critical on the most important day of your store's life.
6–10AM
Morning Block — Setup & Launch
→Do final mobile test order (fresh eyes after sleeping)
→Check all prices, photos, trust badges are visible
→Confirm WhatsApp Business is online and auto-reply set
→Publish Meta ads campaign
→Post product Reel on Instagram (10AM = good engagement window)
→Share in Facebook Groups and WhatsApp Groups
→Check Meta Ads Manager — confirm all 3 ad sets say "Active"
10AM–4PM
Afternoon Block — Monitor & Respond
→Check Meta Ads Manager every 2 hours — note impressions, CTR, spend
→Respond to every WhatsApp message within 15 minutes
→Call/WhatsApp confirm all COD orders within 2 hours of placement
→DO NOT change any ad settings — let the algorithm learn
→Reply to all Instagram comments from the morning Reel
→Log first-day numbers in your KPI spreadsheet by 3PM
4–9PM
Evening Block — Review & Prepare Day 2
→Confirm all remaining COD orders received today
→Package all orders received today (ready to ship tomorrow morning)
→Review Day 1 numbers: visits, orders, conversion rate, ad spend
→Note any questions customers asked (FAQ gaps on your page)
→Create Day 2 Instagram Reel (different angle from Day 1)
→Update inventory count — reorder if needed
→Sleep. You launched. Tomorrow you improve.
Day 7 Decision
Scale or Kill Signals
After 7 days, you have real data. Use this framework to make the decision — not emotions, not excitement, not fear.
🟢 Scale — Green Signals
- ROAS above 3× (every ₹100 spent returns ₹300+ in revenue)
- RTO (return) rate below 25%
- Conversion rate above 1.5% on product page
- CTR on ads above 1.5%
- At least 5+ paid orders in first 7 days
- No major product quality complaints from customers
- Supplier can fulfill 3× current volume if you scale
- Winning ad set has stable CPL not increasing day-over-day
- Repeat WhatsApp enquiries coming in organically
- Customers sharing/tagging on Instagram without being asked
🔴 Fix Before Scaling — Red Signals
- ROAS below 2× — you're losing money on every sale
- RTO above 40% — COD confirmation step is broken
- Zero sales after 7 days with ₹2000+ ad spend
- CTR below 0.8% — ad creative is not resonating
- Conversion rate below 0.5% — landing page is the problem
- Ad CPL increasing every day (audience becoming saturated)
- Multiple product quality complaints in first batch
- High bounce rate (above 80%) — page or audience mismatch
- Supplier cannot supply more than current volume
- No organic enquiries despite free traffic attempts
⚡ The Rule of Day 7
If you have 3 green signals and 0 red signals → scale budget by 50% immediately. If you have any red signals → fix the specific red signal before adding any more budget. Scaling a broken system makes the losses bigger, not the profits. The money goes to whoever is most patient and most data-driven.
